The short version
Most agent projects fail before the build.
Gartner expects over 40 percent of agentic AI projects to be canceled by the end of 2027, and names the causes: escalating costs, unclear business value, and inadequate risk controls. Not one of those is a modelling problem. They are scoping, measurement, and governance problems, and they are all decided in the first two weeks.
So that is where we spend the first two weeks. One bounded workflow instead of a platform. One number that defines success and one person who measures it. A threshold that stops the work if it misses. Your security review answered up front. The build is the easy part once those four are written down. Scope one workflow
A working session on your actual process. We pick the single highest-value bounded workflow and name the ones you should not automate yet.
Agree the numbers
Fixed price for the first workflow, one written success metric, a named person who measures it, and a kill threshold that stops the project. All before any build.
Clear procurement
Security questionnaire, data flow, subprocessors, and DPA handled in week zero, not week six. Our posture is already published, so your reviewer starts reading immediately.
Build and shadow
The agent runs on your real data and takes no irreversible action. Every output is reviewed, and the disagreements tune it. You measure accuracy before you measure time saved.
Go live, supervised
The agent acts, a person approves anything irreversible, and the approval rate tells you where to widen autonomy. Runs are logged and readable by you.
Decide, then expand
At the end of the pilot: expand, extend once with a specific fix, or stop. Written in advance. Workflows two and three are priced before the first one proves out.

Our pilot build is $25,000 to $60,000 fixed: one bounded workflow on your real data over 30 to 90 days, with a written success metric and kill threshold, starting with a $7,500 AI Opportunity Audit that is credited toward the build if you proceed. For reference, a simple single-workflow automation at a small shop typically costs $3,000 to $8,000, most multi-workflow builds land between $40,000 and $150,000, delivered in phases, and enterprise programs carrying security review and compliance run higher. Budget 15 to 25 percent of build cost per year for running it, because a quote with no ongoing line item is incomplete rather than cheap.

Procurement
Your security review, answered already.
AI agent pilots die in the security questionnaire that arrives in week five and takes six weeks to answer badly, not in the demo. Ours is already written and public.
