The Dashboard Said the Ads Worked. The Sales Team Knew Better.

Appomate’s Meta campaigns were producing leads on schedule. The pipeline was full. And 95% of the people in it were never going to buy: no budget, no need, no fit. The ads were succeeding at everything except the thing they were for.

This is the most common failure state in lead generation, and the dashboard hides it by design. Lead count is green. Cost per lead is falling. The sales calendar stays empty. When a customer is worth $53,000 on average, as Appomate’s are, the gap between a lead and a qualified lead is the whole business.

We Made the Form Harder to Fill In

The counterintuitive move came first: we added friction to the lead form, asking the qualifying questions upfront that sales had been asking on wasted calls. A longer form costs you the browsers. That is the point. The people it costs you are mostly the ones sales would have disqualified anyway, and you pay for that disqualification call either way.

Around the form, two more changes:

Creative aimed at buyers, not clickers. We rebuilt the ad creative to speak to people with the problem and the budget: sharper messaging about what Appomate builds and for whom, so the wrong audience filtered itself out before the click.

A feedback loop to the CRM. We wired lead flow into the CRM and tracked which leads became real sales conversations, so optimization ran on qualified leads, not raw ones. Meta optimizes toward whatever you count. We changed what got counted.

Thirty Days Later

  • Qualified share of leads: 5% to 80%, which put 228 qualified leads in the pipeline.
  • 285 leads generated in total, at a $39.50 cost per lead.
  • A 30% conversion rate on the new lead flow, as Appomate measures it in their CRM.

Same channel. Same product. Different questions on the form.

“Before this campaign, we were drowning in unqualified leads. In just 30 days, everything changed, now we’re not just generating leads, we’re closing real deals. This wasn’t a fix, it was a full-blown transformation.”

CEO, Appomate

The trade was real: total lead volume fell when the form got longer, and for the first week that looked like a campaign going backwards. It was the junk draining out. At a $53,000 average customer value, 285 qualified-heavy leads at $39.50 beat any number of free names.

The Move You Can Copy This Month

Report qualified leads instead of total leads for one month, and let your form ask the awkward questions you have been avoiding. The count will drop. It will also be the first number that tells you the truth about what your ad spend is buying.
